What to fix before you scale Meta ads from ₹10L to ₹30L a month

Scaling ad spend into a leaking funnel just leaks more money. Here is the pre-scale audit we run so ROAS doesn't nosedive when coaches triple their Meta budget.

Every coach hits this moment. Your webinar funnel is working at ₹10L a month in ad spend. The obvious move is to triple it.

Then you raise budgets, cost per registration jumps, show-up drops, and ROAS falls off a cliff. Many coaches pull back and decide “scaling doesn’t work for my niche”.

It usually is not the ads. It is the funnel the ads are pouring into.

That is why we pre-audit every funnel before scaling budgets. Here is what we check, and what you should fix first.

1. Tracking you can trust

Before you scale, make sure you can follow a lead from ad click to registration to attendance to sale. If your pixel, conversion events or CRM are out of sync, you will be optimising for the wrong thing at higher spend.

Check: do registrations in your ad manager roughly match your CRM? Can you see sales by campaign?

2. Registration page conversion

When you scale, you reach colder audiences. A page that converts well for warm traffic may not hold up. Look at mobile load speed, the clarity of the promise above the fold, and how many fields you ask for.

Check: what percentage of page visitors register? Does it hold as traffic rises?

3. Show-up rate

This is the silent ROAS killer. If only ~17% of registrants attend, every rupee you add buys fewer people in the room. We routinely lift show-up to 35%+ with segmented WhatsApp, email and reminder calls, and that alone can change the economics of scaling.

Check: what is your show-up rate by source, and do you have an absentee recovery flow?

4. Lead quality

Cheap leads are not good leads. As budgets rise, Meta will find more people who click, not necessarily people who buy. Watch qualified-lead percentages and sales per registrant, not just CPL.

Check: are you measuring lead quality, for example through a qualifying question, past-buyer match or sales feedback?

5. Webinar conversion and offer capacity

Can your webinar and your team handle three times the volume? More attendees means more questions, more payment issues and more follow-ups. If your offer, payment flow or support team cannot keep up, conversions drop.

Check: what is your L1 conversion rate per attendee, and can your support and sales team handle the extra load?

6. The backend after L1

Scaling frontend volume only pays off fully if your backend turns more of those L1 buyers into high-ticket clients. Without activation, segmentation, showcases and sales handoff, a bigger L1 base just means more buyers going quiet.

Check: do you know your L1 → high-ticket conversion rate, and is someone responsible for improving it?

7. Creative depth

Scaling burns through creatives faster. If you only have two or three ads, frequency climbs and performance drops. Build a pipeline of hooks, scripts, videos and statics before you scale, not after.

Check: how many tested creatives do you have ready for the next month?

How to scale once the funnel is ready

  • Scale in steps, not overnight jumps, so the algorithm and your team can adjust.
  • Watch the full funnel weekly: cost per registration, show-up, L1 sales and high-ticket movement together.
  • Pause and fix if one stage starts leaking. It is cheaper to fix a leak at ₹15L than at ₹30L.

The short version

Scaling ad spend is not a media-buying problem. It is a funnel problem. Fix tracking, pages, show-up, lead quality and the backend first, then scale with guardrails.
